Stock vs. Custom Packaging: How to Decide

The real question isn’t which one is better. It’s what volume you’re actually running.

Most growth-stage beauty brands treat this as a binary. Stock feels safe and fast. Custom feels risky and slow. Neither half of that is reliably true, and the reason has nothing to do with taste. It has everything to do with a number most brands never actually run.

The Question, Framed Correctly

The question isn’t “is custom worth it?” That framing skips the one input that actually decides the answer: how many units you’re running now, and over your next production cycle. Stock and custom aren’t two competing brand identities. They’re two different cost structures, and your volume determines which one wins.

Stock packaging draws on components a supplier has already tooled: standard bottle shapes, jar profiles, closures, and droppers built and ready to fill. You add your own label, color, and finish on top. Custom packaging means tooling a new mold, a shape nobody else owns, built specifically for your brand.

Here’s where the confusion usually starts. A stock bottle with a custom label isn’t custom packaging in the tooling sense. It’s stock packaging with a custom finish, and that distinction matters more than most quote comparisons make clear.

What Actually Changes When You Tool a New Mold

Custom tooling means committing to two things upfront: a one-time mold cost, and a minimum order quantity (MOQ) the factory needs to make that mold investment worthwhile. In nine years of running production across glass, plastic, and metal formats, we’ve seen full custom tooling on a beauty component typically start in the low thousands of units and climb from there. Where it lands depends on material and complexity, with the mold cost amortized across that run.

Custom packaging isn’t a design decision that happens to carry a cost. It’s a volume commitment that happens to come with a design.

That’s the same point we made in the unit cost piece, just applied one level earlier in the decision. A quote that doesn’t show you the amortization schedule is quietly betting on a reorder volume you haven’t committed to yet.

The Volume Threshold: When Custom Starts to Win

Here’s the practical way to run the math. Take your tooling cost and divide it by your realistic 12 to 18 month volume, not your hoped for volume. Add that per-unit number to the unit cost custom actually quotes, then compare the total to what a well-executed stock or semi-custom program would cost at the same volume, including the decoration that makes stock packaging look intentional instead of generic.

At low volume, that combined number rarely beats stock or semi-custom. As volume climbs, the tooling cost spreads thin enough that custom stops being a premium and gets close to parity, while giving you a shape nobody else has. Where that crossover sits depends on the format (glass tooling runs higher than plastic, and a pump or dropper closure costs more than a simple cap) and on how aggressively a given factory prices tooling to win the account. Ask for the actual amortization schedule before you sign, not after your first PO ships.

The Option Most Brands Skip: Semi-Custom

Between stock and fully tooled custom sits a middle path a lot of growth-stage brands never get offered, because it’s not the easiest sale for a supplier to make. Semi-custom takes stock components, a bottle, a jar, a closure a factory already tools, and layers proprietary decoration on top: screen printing, hot stamping, a color-matched closure swap, an embossed or debossed finish.

None of that requires a new mold. All of it changes how the package reads on shelf. For a brand that hasn’t hit the volume where full custom tooling amortizes cleanly, semi-custom is frequently the honest answer. Not a downgrade from custom, but the version of custom that actually fits the volume you’re running today.

When Custom Is Worth It Before the Math Says So

Volume isn’t the only variable. A few signals mean custom is worth pursuing even before the amortization math alone would tell you to wait:

  • Your reorder pattern is stable enough to commit to. Predictable reorders are what make tooling amortization work in your favor instead of against it.

  • Your product has a functional requirement stock can’t solve. Precise dosing, a specific dispensing angle, or a child-resistant feature sometimes only exists in a custom-tooled format.

  • The shape is your entire brand identity, not a nice-to-have. If the silhouette is the thing people recognize before they read the label, that’s a different calculation than a brand differentiating on formula or claims.

How to Make the Call

Before your next packaging decision, run through this in order:

  1. Get your realistic 12 to 18 month volume in writing, not the number that makes the projection look good.

  2. Ask every supplier for the tooling amortization schedule alongside the per-unit quote, for both the stock and custom options.

  3. Price a semi-custom version of the same concept before ruling it out. It’s frequently closer to the custom look than the stock quote suggests.

  4. Check whether your differentiation actually lives in the shape or in the decoration. That answer tells you which format protects your brand.

  5. Revisit the decision at your next volume milestone. The right answer at your current volume isn’t the right answer at three times it.

Stock versus custom was never really the question. The real one is whether your current volume, your reorder pattern, and where your differentiation actually lives point toward tooling a mold, layering decoration onto a stock base, or waiting another cycle before committing either way. Get that sequence right, and the packaging decision stops being a guess.
